The $5m question: why portable revenue is only the first layer.

Why headline book size is only the starting point when assessing partner portability, platform fit and lateral value.

The headline matters. The composition matters more.

A significant book of business will always command attention in a partner process. But revenue alone does not explain how durable, transferable or valuable that practice will be on another platform. Two partners can each point to the same annual billings and present very different lateral propositions once the underlying relationships are examined.

Relationship ownership

The first question is where the client relationship actually sits. A partner who originates matters directly, leads the client relationship and controls the workstream has a different portability profile from a partner whose revenue is largely generated through institutional firm relationships. Neither model is inherently weaker, but the receiving firm needs to know what is genuinely tied to the individual and what is tied to the platform.

Concentration and dependency

A concentrated book can be powerful when the underlying relationships are deep and durable, but concentration also increases execution risk. The same applies to team dependency. If the revenue requires a particular associate group, specialist bench, regulatory capability or cross-border infrastructure, the portable value of the practice depends partly on whether that support can move or be replicated.

Conflicts, rates and platform economics

Portability is also constrained by the receiving platform. Conflicts can remove major client relationships from the equation before a process begins. Billing rates can strengthen or weaken the business case. Credit structures, cross-selling access and the firm's appetite to invest in the practice can materially change what the same book is worth after a move.

The better question

The useful question is not simply, ‘How large is the book?’ It is, ‘What portion of the practice is relationship-led, commercially transferable and capable of expanding on this platform?’ That distinction is where a lateral process moves from headline attraction to serious underwriting.

For partners and firms

Partners benefit from understanding the real composition of their practice before testing the market. Firms benefit from assessing not only what transfers on day one, but what the partner can build with the platform's clients, capabilities and investment behind them. The strongest lateral cases usually make sense on both dimensions.
